The problem
The company's products were inconsistent with each other. Before creating any component, I audited the 4 products that existed at the time.
The decisions
I audited the inconsistencies before creating any new component.
I structured the system in layers: foundations, tokens, components and documentation.
I had the front-end Tech Lead as technical co-builder from the start.
I ran biweekly governance rituals with the design team.
I published the technical documentation in Zeroheight, as a bridge between design and front-end.

Current state
50+ components documented in Figma, following Atomic Design. The system was adopted by about 10 company products and modules right after it was ready. Rework and visual inconsistency dropped noticeably, but I did not measure it formally.
What I would do differently
Connect the tokens directly to code from the start, and define a simple way to measure real adoption from launch.
